Meetings are time-consuming. They go off topic. Participants don\u2019t feel motivated to speak up and contribute.<\/p>\n<p>Instead of producing results, meetings produce wasted time and frustration. Sound familiar?<\/p>\n<p>&nbsp;<\/p>\n<p>So let\u2019s make this easy.<\/p>\n<p>In this 3-part series, I\u2019m introducing 3 steps to make your meetings efficient and meaningful &#8211; whether in person or on conference calls, for small or large groups, and for any cultural background.<\/p>\n<p>And even if you\u2019re not the facilitator, I\u2019ll include tips for you so that you can contribute to better meeting results and a greater sense of work satisfaction.<\/p>\n<p>So simple. So effective. So under-used.<\/p>\n<p>First things first.<\/p>\n<p>&nbsp;<\/p>\n<h4>Clarify the meeting goals<\/h4>\n<p>Does this sound obvious?<\/p>\n<p>It\u2019s amazing how often meeting goals aren\u2019t clarified.<\/p>\n<p>You may think, \u201cOh, but we circulate an agenda by email in advance, so that\u2019s where we clarify the goals.\u201d<\/p>\n<p>Really?<\/p>\n<p>Look at a recent agenda. Does it specify the goals? Or is it a list of topics, such as \u201cProduct promotion,\u201d \u201cBudget,\u201d and \u201cManager\u2019s report\u201d?<\/p>\n<p>If goals aren\u2019t specified, meeting participants make different assumptions about what is expected. For example, if the agenda says \u201cProduct promotion,\u201d participants could interpret the goal as to<\/p>\n<ul>\n<li>announce the plan for product promotion<\/li>\n<li>identify challenges related to promoting the product<\/li>\n<li>confirm sufficient resources to promote the product<\/li>\n<li>generate an idea to promote the product<\/li>\n<li>generate 10 ideas to promote the product<\/li>\n<\/ul>\n<p>When participants have different interpretations of the goal, they easily go off track.<\/p>\n<p>Be clear about the goal to keep everyone focused. For example, here are the 3 agenda items I mentioned and how you could specify them as clear goals:<\/p>\n<ul>\n<li>Product promotion -&gt; Generate 3-5 ideas to promote the product<\/li>\n<li>Budget -&gt; Agree on the budget for the new project<\/li>\n<li>Manager\u2019s report -&gt; Decide a timeline to roll out the new service based on the manager\u2019s report<\/li>\n<\/ul>\n<p>Once the goal is clear for the facilitator, it\u2019s important to get everyone\u2019s agreement at the beginning of the meeting. Useful phrases here are<\/p>\n<p>\u201cFor our goals today, I\u2019d like to propose x, y, and z.\u201d<\/p>\n<p>\u201cDoes anyone have anything to add?\u201d<\/p>\n<p>(After giving people a chance to speak) \u201cThank you. So we are agreed that our goals today are x, y, and z.\u201d<\/p>\n<p>You may even want to write these on a whiteboard to help keep everyone focused.<\/p>\n<p><b>Clarifying goals doesn\u2019t end here.<\/b> It\u2019s interesting to see how easily meetings go off topic. So the facilitator needs to remind participants of the goals from time to time during the meeting. This is where it&#8217;s useful to refer to the whiteboard.<\/p>\n<p>At the end of the meeting, the facilitator\u2019s role is to confirm that the goals have been reached and what the next steps are &#8211; who does what by when. If the goals haven\u2019t been reached, the facilitator proposes how to follow up.<\/p>\n<p>&nbsp;<\/p>\n<h4>If you\u2019re not the facilitator<\/h4>\n<p>Even if you\u2019re not the facilitator, you can make a powerful contribution in meetings with unclear goals by asking for clarification. You may hesitate because you think you\u2019re the only one who doesn\u2019t know.<\/p>\n<p>I\u2019ve joined multiple meetings in reputable companies with highly intelligent participants and often seen discussions go round in circles until someone had the courage to ask, \u201cWhat specifically is our goal in this meeting?\u201d<\/p>\n<p>If speaking up in the meeting is too big a step for you at first, ask a trusted colleague after the meeting what their understanding of the goal was. That will help you to confirm whether people really understood.
